Giving away first class seats for free doesn't really help business either. Not really fair for one passenger to pay a premium for a first class seat while another passenger gets it for free.
Also, how would a gate agent determine which passengers get the upgrade and which don't. Anyway you look at it, it equates to more headaches and workload for customer service agents.

Also, if you give away upgrades to revenue pax by some formula such as earliest check-in you will wind up bringing the ghetto or the trailer park into first class. The real paying 1C pax would not appreciate that.
The nonrevs at least will dress and behave accordingly.

I, personally, take ONE exception to this policy, which is for uniformed members of the military returning from over seas. Many of them are returning from garden spots like Mosul, Baghdad , or Tikrit and still have Iraqi soil on their boots. I always work with the Captain and lead flight attendant and try to get them moved up front if there is room.
Only once have I got pushback on this - from an A-line flight attendant who would not budge. Unfortunately it was for a navy Seal commander returning from Afghanistan. I know for a fact that this guy had been sleeping months on end in the dirt and taking direct fire - fighting so our A-line could spend months on end sleeping in nice hotels (don't get me started.....) I actually had 3 passengers tell me "I think it's wonderful what you tried to do for that soldier."

Unfortunately, it may be true 10-15 years ago. These days, you'd be hard pressed to see 1 of us come and greet pax when they board (if we're not too busy chitchatting). Simply, some of us just don't care anymore. It's sad, but true.

If there's seats available in first I always personally ask military to move up front. I do this ahead of deadheaders/jumpseaters as well. Have never had anyone complain. Regardless it's my airplane and those boys/girls earned it.
